What your CRM never stores (and why it gets lost)

A CRM records the what: the deal, the stage, the amount. The why, the commitment and who really decides live in an email thread nobody opens again.

A CRM is built to record states: this deal is in “Proposal sent”, it is worth 48,000 euro, it closes in September. It does that well, which is why the category has been around for thirty years.

The problem is everything that is not a state.

Three things no field captures

The specific commitment. “We told them the migration included the 2023 historical data.” That is not in a CRM field because no such field exists. It is in an email from March, in a nine-message thread, written by someone who no longer owns the account.

The why behind a decision. Your CRM will tell you the price went from 199 to 249. It will not tell you that we raised it because support costs had doubled, that charging for implementation was considered instead, and that it was ruled out because it blocked smaller customers from signing. Six months later somebody will propose exactly the thing that was already rejected.

Who actually decides. The “Primary contact” field says “Javier, Head of Ops”. But the last three decisions were held up by the CFO, who does not appear in the CRM at all because she has never joined a sales call — she only shows up in email when something needs signing.

Why asking for more discipline does not fix it

The usual answer is “we need to fill in the CRM properly”. We have decades of evidence that this does not happen, and not because people are disorganised: filling in a CRM is work that produces no value for the person doing it. The benefit accrues to their successor, or to the team, or to a report someone else will read. The cost is immediate and theirs.

When an incentive is that badly aligned, the fix is not to insist harder. It is to stop asking.

The alternative: capture instead of enter

The context is already written down. It is in the emails, the calendar events, the Slack threads. Nobody needs to retype it — it just needs reading where it already lives, and attaching to the client it belongs to.
